Understanding user personas: from a slide to a working tool

Most personas are written once and filed. How to build them from evidence, keep them current, and use them in every brief.

Most teams have personas. Few use them. They were built in a workshop, turned into a slide, and filed. Six months later the campaign brief says audience: 25–45, urban, digitally savvy, and the personas are nowhere in it.

A persona earns its place only if it changes what you make and who you make it for.

What a user persona is

A user persona is a short, evidence-based description of one group of people you market to: who they are, what they're trying to get done, what gets in their way, and what makes them trust a brand like yours. It's a tool for decisions, not a character sketch.

What goes in one

Keep only what changes a decision:

  • Who they are — role or life stage, in a line, with only the details that change the message.
  • The job they're trying to get done — in their words.
  • What gets in the way — the doubts, costs, and trade-offs they weigh.
  • Where they look — the channels, searches, and sources they trust, AI answers included.
  • What moves them — the proof, offer, or message that tips the decision.
  • The evidence — where each line came from, and when it was last checked.

How to build one from evidence

  1. Start with your own data — CRM segments, purchase history, site search, and support tickets.
  2. Add what people say in public — reviews, social conversation, forums, and the questions they ask search engines and AI assistants.
  3. Talk to five customers. Enough to hear the words they use.
  4. Write it down, one page per persona. Three to five personas is plenty.
  5. Date it. A persona without a date is an opinion.

How to use them every week

  • Attach the persona to every brief. A brief that names its persona gets a sharper draft.
  • Check drafts against it. Would this person care? Would they believe it?
  • Split results by persona. If one responds and another doesn't, that's your next test.
  • Refresh it on a rhythm. Quarterly is a good default — sooner when results say it's wrong.

The weak point of every persona is the date on it. When your research runs as a workflow instead of a one-off workshop, the persona keeps up with what customers say and do, and every brief, draft, and check reads the same current version. That context builds in your Brand Brain with every run, so each brief starts from what you already know.
